A scope baseline is more than a feature list. It covers roles, core flows, key rules, external interfaces, data migration, devices and channels. Everyone needs to know what belongs in the first release, what comes later and how new requests will be assessed.
Assign Owners to Business Rules
Pricing, inventory, after-sales, fund splitting and settlement usually span departments. Without accountable owners and decision deadlines, engineers either wait or build on assumptions, greatly increasing rework.
Validate Complete Journeys in Prototypes
Do not review only the home and product pages. Walk through ordering, payment, fulfilment, cancellation, refund, return, shortage and interface failure, while confirming who handles every customer action in the back office.
Manage External Interfaces Separately
ERP, WMS, payment, logistics and third-party APIs often form the critical path. Confirm documents, environments, accounts, limits, fields, integration owners and response times early, with mock data or fallback plans.
Treat Migration as a Workstream
Products, members, inventory and historical orders require cleansing, mapping, trial imports, reconciliation and rehearsal. The later data-definition differences are discovered, the greater the cutover risk.
Accept Outcomes, Not Defect Counts
Zero open defects does not mean a store is operable. Acceptance should follow real roles and end-to-end scenarios so operators can configure, service teams can resolve, warehouses can fulfil and finance can reconcile.
Reduce Risk With a Phased Launch
Open gradually by user, store, region, product or traffic. Observe transactions, inventory, fulfilment, funds and stability before expanding. Include monitoring, rollback, emergency contacts and data checks in the launch plan.

When scope, rules, interfaces and data status are visible, teams can identify the real blockers instead of hiding them with overtime. Reviewable stage outcomes keep complex delivery moving.
